Hügli (Phase 1)
Mission
In order to continue growing successfully and profitably throughout Europe producing dry mix products for soups, sauces, bouillons, etc., Hügli Nahrungsmittel GmbH commissioned STREMLER with the design and implementation of a new supply chain organization. Objective was a sustainable improvement of delivery capability and delivery reliability and to lay the basis for the introduction of an ERP system.
Solution and Work Process
STREMLER AG started, together with the project team, to elaborate the detailed To-be concept across all stages of the supply chain.
Optimization of operational processes, planning and control, material management
Detailed planning and implementation of material flow optimization
Optimization of setup times, order scheduling and introduction of campaign planning
Detailed elaboration of the pull production control for plants I and II
Elaboration of a specification sheet for the introduction of an ERP system
Implementation was particularly challenging in the following tasks:
Introduction of synchronized planning and optimization of the campaigns between the two plants
Expansion of flexibility according to the market requirements (group formation per shift and machine, introduction of time accounts)
Results
Strengthend by the project Hügli could maintain its profitability in a market with falling selling prices. By implementing the measures in cooperation with STREMLER AG, Hügli GmbH was able to significantly improve its competitive position. The improvement in delivery capacity and delivery reliability made Hügli Nahrungsmittel GmbH a preferred partner in the industry.
Production output increased by more than 25% with the same direct staff
Reduction of production costs by more than 14%, from 17.7% to 15.1% of sales
Reduction of overhead costs through gradual integration of the indirect staff in the productive processes
